Just found this on Amazon
Apparently it will be released on May 31, and will cost 39.99. If this is true I might hold on on buying the 2TB 2.5" HDD and buy this and a 4 TB HDD 3.5"
Unfortunately hard drives fail with bathtub curve. Terrible first few years, then terrible at the 8-10 year range. Random failures still happen between there too, just not as often
There is an adapter for the ps4 that'll let you use cheaper 3.5" drives, but that drive probably is a lost cause.
Edit: you say it's new but out of warranty? Seagate had 2yr warranty last I checked.

Should you replace it? That's up to you and how many games you think you'll have. Right now I'm doing fine with the 500 GB, but I don't have a ton of games yet.
Is there an improvement in speed/performance? I believe the PS4 uses an HDD. SSDs are faster than HDDs, although I'm not sure if you'd notice a huge difference in speed.
Is it easy? Yes, it's very easy. If you can use a screw driver and know how to follow easy directions for formatting the drive, it's stupid simple.
If you do plan to upgrade the drive in your PS4, I recommend the Nyko Data Bank as it allows you to use bigger drives than what the PS4 can use (as long as you don't mind your PS4 having a big bulge on one side). There's a ton of information on the subject in the sidebar of this sub, so just go through it and you should find all the information you need.
You could always get a DataBank, Not that I have ever used it but it will allow a 3.5inch hard drive in there. Again I'm not sure how well these work, Amazon has a 4 star review so its a option.
I just ordered this https://www.amazon.com/gp/product/B00UA55ZRI/ref=s9_simh_gw_g63_i1_r?ie=UTF8&fpl=fresh&pf_rd_m=ATVPDKIKX0DER&pf_rd_s=&pf_rd_r=923WFMXEAJXZYY7EXAFG&pf_rd_t=36701&pf_rd_p=6aad23bd-3035-4a40-b691-0eefb1a18396&pf_rd_i=desktop and will have it Tuesday. Have you seen/heard anything about it? I have a 6TB hdd that I can put in it when it gets here.
No worries. Hope it helps. There's also the Nyko kit that allows you to fit larger HDs like 3" drives made for desktops that can be 3TBs and up, but it makes the PS4 a bit bulky on one side. On the other hand, your HD options open up a ton.

2TB internal 2.5" drives @9.5mm thickness or smaller are going to be a challenge to find other than Seagate.
You can however put a 3.5"drive (needs US30$ adapter) http://www.amazon.com/Nyko-Data-Bank-PlayStation-4/dp/B00UA55ZRI of just about any size.
Last, do not expect an Acronis backup/recovery to a new drive to work as the PS4 OS uses a hardware hash for booting that includes the HDD. You will need to re-install the OS.
Using the system tools backup and restore will save games and data.
I have one of those, with a 4TB drive. Works like a charm.

Note, while it costs $35, and the cheapest 2TB drive is currently about $70 the total is slightly more than gutting the external 2.5in drive from the usual recommendations.
However, if you need more storage, the above will take any size HDD and past 2TB they are a lot cheaper than the 2.5in ones, and you don't have to worry about thickness.
There is a new 2.5 4TB drive on the market, but it's still kinda pricey.
Theoretically the PS4 can support any size drive you can hook up to it. The Nyko Data Bank was built to allow you to use any 3.5 drive with the PS4. However most people report incompatibilities between drives larger than 4TB and the system's rest mode. If you don't care about rest mode features though the sky's the limit.
TBF most of my research was done here:
There may have been patches that I didn't know of. The issues came primarily when the PS4 comes out of rest mode.
A regular SATA cable will work, but you would need external power and the drive will sit outside the PS4. It will work.
Or you can use this: Nyko Data Bank - PlayStation 4 https://www.amazon.com/dp/B00UA55ZRI/ref=cm_sw_r_awd_doJqwbA3497DR
nyko is releasing a hard drive adapter that attaches to the ps4. it can take 3.5 inch hard drives which are cheaper and hold more.
http://www.amazon.com/dp/B00UA55ZRI It's releasing June 9th

I stuck that in it for 90$
Depends, you can get the drive "upgrade" that allows you to use the cheaper 3.5 drives/or you could run one externally with a sata extender/power. Or you can buy a external drive(these are really cheap, "rip" out the hdd and insert it in your ps4
There is no reason you shouldn't be able to upgrade the drive using the update method in the Setting menu on the PS4. The firmware is not separate from the system software on the hard drive. "Firmware" and "System Software" are the same thing. You don't upgrade the PS4 and the hard drive separately. It's all the same thing.
Out of curiosity, what size is the hard drive you are upgrading to? The PS4 itself will only take a 2TB drive internally. Of course there are other ways to get more space. Option 1 and Option 2
There is a way to install any HD. There is an attachment that allows for it, makes you PS4 look hella clunky though.
Edit: http://www.amazon.com/Nyko-Data-Bank-PlayStation-4/dp/B00UA55ZRI It's from Nyko, so I don't know how much I'd trust it.
If you also purchase the Nyko DataBank which is a PS4 adapter for 3.5" hard drives. The issue with it is that it slows down performance a bit.
PS4 takes 2.5in HDD's. If you wanna use a 3.5 you're gonna need this
Essentially that's true but there is a 3rd party product that allows the use of desktop drives:
http://www.amazon.com/Nyko-Data-Bank-playstation-4/dp/B00UA55ZRI
Risky though, as Sony could render it useless through software updates.
You can backup the PS4 now with an external drive, but it's only for backup purposes. But you can also replace the drive its got with a bigger one, like 2tb. Make sure it's the thin laptop kind (2.5"). You can also look into getting this attachment from Nyko which comes out in a few days which is supposed to allow you to use external 3.5" (desktop) drives, up to perhaps 6tb if anyone needs that much.
You can store saves on USB thumbdrives and external hard drives, which is a good idea to do in case your PS+ saves get filled up.
