Big family here too, was talking with other family members for years if not decades to find a way to share all these photos.
I've finally decided to set up a dedicated NextCloud instance (with a proper domain name). Every member (at least those whom were interested in) has an account, there is a "group folder" (NextCloud feature) where photos are stored; all group members can upload, edit and view content. And I own a shared contact directory and calendar for birthdays.
I share your feeling on the fact that it can be challenging to expect them to handle contacts, birthdays and things, usage of the instance is quite low for the "old generations", however cousins happily uploaded photos of the recent family birthday parties.
I'm still unsatisfied with this setup as I have the feeling that it's not the best fit for this audience. I've quickly spawned a local instance of HumHub[1] to try it, it can be seen as an alternative to facebook groups, which could be quite a good fit for families but I didn't spend much time on it.
Unrelated to that I've also quickly tested OwnPhotos but I didn't really feel that it could replace my usage of Google Photos, and it does not handle your birthday calendar.

In just a few minutes you can setup your own test site with them and look at all the settings and features you would get. It's pretty nice. And you can create different "spaces" for different communities.

You can put security controls in place if you host it on AWS / Azure / etc. to lock it down for data privacy. So, you would just need someone to install this for you or set it up - it's quite easy actually, and I'd also recommend for you to learn how to do this type of work yourself since maybe the core business has to do with data privacy etc.
Btw, I gave up on data privacy a long time ago :). If you use apple or an android, your data aint private. If you are on the internet, you aint private. :).
HumbHub is a super great SNS (social network software) in LAMP (PHP+MySql), opensource and mature enough for a production environment. I already installed it in a couple of community projects and my customers are very satisfied.
I got excited when they released "FireBase - Push Notifications", but I do not believe anyone has gotten it to work properly. Or maybe it only works with Android's PWA and not iOS.
