Do you only have one full army or do you have a few? I am happy Necrons and Space Marines. Tau was tempting but they are one edition away from Riptide getting nerferd and 80% of their meta going out the window lol
I'd read up the Catastrophe narrative book, which has rules and missions for 4 player free for all games. Maps and objectives are all there.
One mechanic that they use that I really like is that turn order changes each round, you roll for it. First highest goes first, second highest goes second, etc.
but you can also bid CP to roll additional dice to increase your odds.
I like the idea that turn order is more chaotic and people have to invest more to try to secure it if they absolutely need that advantage.
Why not just use wound counters for vehicles? It's so much easier.
I don't mean to be ugly... but there's a common thread here. It's more likely that you can improve in your time-management than every single other player you faced burned the majority of your gametime. Unlikely, but not impossible - so I can't say for sure but it does warrant some self-reflection.
My experience at RTTs and GTs in my games, those I observe around me and those that are discussed is that its unusual NOT to finish a game. Sometimes they get tight but 2.5 hours is a good amount of time for a competitive 2000pt game. I've only seen a game not make it past round 3 a few times in several years - if this happened to you all but once in one tournament it's a telling sign.
My experience is newer players tend to burn time that they're not necessarily aware of. You said in your post that this was your first tournament. A lot of times this can be small-talk, inconsequential actions (shooting a las-pistol at a Knight on full wounds), indecisiveness (which Knight on full wounds should I shoot the las-pistol at?), slow-rolling dice, and constant rules lookups.
BUY A CLOCK. USE IT. AND FOR GOD'S SAKE - KEEP PLAYING HOMIE BECAUSE OUR HOBBY IS FUN AND IT NEEDS YOU.
I would also suggest getting one beforehand and practice a few games with one so you are used to the switching.

I used 0.5mm magnetic sheets for my first batch and found they weren’t strong enough to prevent the models sliding about. I bought 0.85mm magnetic sheet for round 2 and just stuck it on top of the 0.5mm sheets using gorilla glue super glue, and now I can hang then upside down without the budging. I use 5x2mm or 6x2mm magnets for most models, just adding more for bigger models.

My local meta is not so competitive. But I'm happy about the new style of play without 90 boys. I personally enjoy it much more.

One thing I would say is avoid drill bits with really sharp points if you can, you want the bottom of the holes to be flatter is possible for gluing

I guess it boils down to ensure you can use all your advantages while survive the advantages of shooting armies for at least one turn.
As a Guard player, when it comes to close combat you actually don't have that much and your Daemon Prince will kill almost any unit. Don't know if in your meta people play those shooty armies AND still have some decent close combat troops, but I'm sure it's difficult to have sufficient of both, especially when you have a flying Daemon Prince. For results on rolling dice, maybe you take a look at this book: Innumeracy: <strong>Math</strong>ematical Illiteracy and Its Consequences ( Paulos, John Allen ). In fact it's possible to roll bad for a long time...
