you can replace all face buttons and dpad with digital or clicky clicks.
Link below is ps5, but I'm sure ps4 is around too. I've been doing these for a long time aswell and you can do it yourself with lots of buttons and wires and soldering lol It can be messing sometimes.

Amazon. Really cheap. I'll edit this with a link to my controller in a second
Edit: here's the photo of the thumbsticks put in.
New Xbox One Controller Metal analogue Thumbsticks thumb stick- Dark Grey https://www.amazon.com/dp/B00K1HJEPO/ref=cm_sw_r_awd_2sUQvbHR8SDTB
Ok i got it done finally, the reason it took me so long was i couldn't get ahold of the thumb sticks. I was able to get them through amazon.
Not even a week later the thumb sticks went down in price, 50% :(.
Here is the video i watched to help me get thumbs sticks swapped out.
Things to remember when putting the DS4 back together , Dont forget the reset button and the L2, R2 springs.
cheers

I had a similar problem and all I had to do was cut one of the piece that was sticking out near the rumble motors on both sides. Here is the pic http://tinypic.com/view.php?pic=4se0c6&s=8#.VJ0AbAIAN8 u should cut where I pointed the tweezers at on both side
I used a 120mm hole saw https://www.amazon.ca/HOEN-Cutting-Opener-Aluminum-Plastic/dp/B07BFVLMJ2
With the 120mm fans being squared, you don't see the edges so even if they are rough it's covered up right.
Extremerate has a remap kit that will replace your backplate. You just have to install it yourself. I recommend watching an install video on YouTube before ordering though to make sure you are comfortable doing it. https://www.amazon.com/dp/B07VS6H2D3/ref=cm_sw_r_apan_i_00194BHTZKE7BXZF6TZX

I think u have a different type of the shell ( version 2). I had a similar problem and all I had to do was cut one of the piece that was sticking out near the rumble motors on both sides. Here is the pic http://tinypic.com/view.php?pic=4se0c6&s=8#.VJ0AbAIAN8 u should cut where I pointed the twizers at on both side
There's a kit on Amazon that will do this exact thing I think. ExtremeRate makes good products, I have a bunch of their ps5 stuff eXtremeRate Whole Tactile Clicky Kit for PS4 Controller Shoulder Face Dpad Buttons, Custom Flashshot Button Stop Flex Cable, Mouse Click Kit for PS4 Controller CUH-ZCT2 JDM-040/050/055 https://www.amazon.com/dp/B09CGXJ51D/ref=cm_sw_r_apan_glt_fabc_Z3ZRNBENYB4J8TMAPK4G?psc=1
I repaired one once that had a similar issue to what your describing and the thin plastic membrane under the PS button was damaged so it was never registering the button press to turn the controller on.
Alternately tho is it was working in safe mode, I would delete all the Bluetooth connections and hard reset the controllers and pair them again with a new / different USB cable.
If you have a PC you could download http://ds4windows.com/ and see if it works or the button presses are registering
Not sure, I've got xbone sticks (also from aliexpress) in my DS4 and I did not have to sand the domes, they just fit like original ones and they don't 'pop-out' when pulled upwards.
Shops on aliexpress usually sell products from the same source so looking at the pictures this looks like the same set.
And judging by the feedback, it should be okay.
Extremerate usually have good quality parts.Extremerate also have a clicky hair trigger kit which might interest you.just make sure you know what gen/model PS4 controller you actually have.
You could sell it and get an external HDD
I have used this one for 3 years now
https://www.amazon.com/dp/B07RGN3TSD/ref=cm_sw_r_cp_apa_glc_fabc_VJBN1ZXH877HHDTMPDR8
More storage than that second hand hdd can give you, but the second hand ps4 would net you at LEAST $80 to get this external one, and the storage is much higher

Or, and honestly the easiest option, get this https://www.amazon.com/dp/B07GH5KJH2/ref=cm_sw_r_cp_apa_fabc_wS85FbYZCV4GP and live your life without soddering because soddering is for those without shit to do
Just get this, you’ll like it a lot. It even has a button on the bottom that makes the thumbstick slowdown on command so you can control your aim. The instructions are in Japanese but they’re just for activating remaps and rapid fire so you won’t need them.

> Is this the english or american amazon? can you share a link ? :D
US Amazon and thanks!
Here's a link: Custom Metal Dark Grey Thumbsticks Analogue Thumb Sticks for Sony Dual Shock 4 PS4 Controllers
This is the lightbar sticker I put on before the swap: link
https://www.amazon.ca/eXtremeRate-Playstation-Controller-Shoulder-Flashshot/dp/B08GCS6VYL This is the extremerate kit. The button ribbon is made from a real flex pcb instead of shitty printed flex. This means you could solder to it if you wanted to. It wouldn't take much to find a dozen SMD surface mount tactile switches on AliExpress for like $4 and solder then onto the gold button pads. It would take a bit of planning how you want the buttons to be hit - get a tall button and omit stock rubber? Flat button and keep rubber? flat buttons and a screw that fits snugly into the hole at the bottom of the button, so you can adjust trigger height? There is a lot you'd still need to work out, but this would get you half way there
I usually use this small screwdriver set by tekton. It has a variety of little bits including the torx security bit if needed. Also comes with one of those little plastic separater tools that helps when trying to open the controller. Ill try to link to the set. https://www.amazon.com/dp/B009MKGRQA/ref=cm_sw_r_cp_apa_i_dSouFbSY1JBE3
Works pretty well and I've taken apart Xbox and ps4 controllers and a ps4 console with jt surprisingly.
This is the screwdriver I use and have never had issues. You just need a “00 Phillips screwdriver” Just try and avoid a super cheap set and check reviews.
Looks good! I’ve ordered parts from Arsenal Mods too, good quality/price.
These are some lower profile buttons I prefer tho.

I would bet on it being the thermal pads, they are 1mm thick, I got this on Amazon but I would maybe get a larger size as this was the perfect amount for my ps4 with no room for error on the cutting.
https://www.amazon.com/dp/B00UYTTDO6/ref=cm_sw_r_sms_apa_i_uDI2Eb1NV5KX7
Just make sure you get 1mm thickness, anything too thin or too thick will mess with how your heatsink lies on your chip.
I got it from a seller called Quickdrawmods on amazon.

I dont have amazon in my country, but this amazon page says cuh 2015 and there is few more pages https://www.amazon.com/QUETTERLEE-Replacement-Compatible-G85G12MS1CN-56J14-G85G12MS1AN-56J14/dp/B07K23SW93/ref=sr_1_1?dchild=1&keywords=cuh+2000+fan&qid=1589205344&s=electronics&sr=1-1
You should be able to use it on 2016
Yeah, those are the potentiometers. I've been thinking about just ordering a set like this one, but from the other listings on Amazon I've seen have been about the same amount for whole joysticks, so I don't know. What search terms should I use searching for them?
What contradicting information? What are you trying to clarify?
Upgrading the HD is very simple and most people have dealt with it, you might get more/better info on the standard PS4 subreddit.
That said, I've put standard 1 and 2tb HDD's, the Seagate SSHD's, and SSD's in various consoles for friends, family, and myself - the difference between SSHD and SSD's is minimal, mostly because the consoles don't utilize SATA3 bandwidth. That said, both will load most things faster than the standard drive. You may see a small uptick going to a standard 2tb drive due to the data density but it's not big.
However, a distinct advantage of an SSD over any other drive in a PS4 is that they don't generate the same amount of heat.
I currently have an ADATA SU800 2TB SSD in my Pro console it works fantastic. I have a standard 2tb drive (which was shucked out of one of these) in my Days of Play console which I have for travel and it also works well, and realistically without timing things I really can't tell the difference.
Would you recommend this Seagate SSHD 2TB ? its a different priceclass then yours tho..
As upgrading the drive is a specifically accessible item, it's not particularly a mod, and many, many owners have done it - you'll probably get more responses and opinions in /r/PS4
That said, any reputable brand SSD will work just fine. Someone mentioned the Samsun Evo, which is great but not the cheapest option. I've had those, as well as Sandisk SSD Plus in various consoles, and currently have a 2TB ADATA SU800 in my Pro which has been working for months with no issues.
If you really are just after capacity, consider an SSHD

Is there enough room in a controller for both or do you think it would be to much?

First one i found. I know theres a few companies that make custom controllers that sell the oem parts they replace with thier parts through Amazon. It just takes time searching.
Im currently in the process of rebuilding 2 gen 1 controllers to make sure everything works before i start the full customization (paint/triggers/buttons/paddles)
Amazon stores to look for geniusmods, actmodz ive seen both those sell oem parts that they swapped for their custom parts
I wouldn't call myself the end all authority on this, but I have taken a lot of DS4's and 3's apart. Those springs do look bent to me. Below is a link to some replacement triggers with the springs. I've bought these and had mixed results, but my issue was with the buttons and not the spring
EDIT: I can't get formatting to work with new reddit... ugh

So after a quick google it turns out Blue Tac is an Australian only thing lol.

I priced match at my local target. You gotta remove the casing but it's very simple with a flat head screwdriver. I think the guide also shows you how to remove it and format it.
I'd take care of the hard drive before messing withe the PS4
Make sure you back up your saved data to the cloud first if you have PlayStation plus. Otherwise a flash drive will work.
Hey! I've only done one custom ds4 project myself but it was easier than I thought it would be.
As I mentioned in my ds4 post;
I bought the buttons from Amazon; www.amazon.com/dp/B00XHF0WAI/ref=cm_sw_r_cp_api_O.0uxbMPYGVZZ
And followed the steps broken out in this tutorial http://www.psu.com/forums/showthread.php/320208-Step-by-step-DS4-custom-repaint
The painting process took almost a week since i gave 24-48 hours between coats so the paint could really stick
Patience is the key, and not painting too heavy a coat of spray paint at a time.
The disassembly and reassembly were the easiest parts

I use these thumbstick covers:
I highly recommend them. No more slipping even after playing for a few hours.
Also I just ordered these after having several conversations with modders. I'd recommend getting all of your stuff and then compare the different options before you do your first one. I modded mine and now I wish I used smaller buttons (blue 12x12x12 ones listed). Going to wait and mod one with these:
DON'T FORGET to order a few blank back shells in case you mess up your drill holes. ALSO if you have the extra ones, you can drill/glue in a few different button layouts to see what you like the best! Just be sure to de-solder from the buttons NOT the circuit board. Give yourself a good 9" of wire to work with (it may seem like a lot, but when you fold it over it will fit just fine).
No worries. Hope it helps. There's also the Nyko kit that allows you to fit larger HDs like 3" drives made for desktops that can be 3TBs and up, but it makes the PS4 a bit bulky on one side. On the other hand, your HD options open up a ton.

It honestly doesn't matter. Back when I was a weeb I made a custom Hatsune Miku PSvita because the real thing was over a grand.
3 years later and the deacals are only now starting to peel and I used it every day for a year and a half. Feels really good too.
From here I was thinking of getting the Xbox one sticks but not sure how I would like them. Do they feel different from the ps4 sticks?
I used this http://www.amazon.com/Krylon-K03811-Glitter-Blast-Twilight/dp/B005574LGC
with the krylon glitter sealer. Emptied both cans, only enough for one complete shell. It looks pretty damn cool except the bottom shell tore a tiny bit from the cardboard. So I'm gonna use the top shell with either that orange bottom shell(orange top shell was delivered scratched) or I think it will look good with a polished silver bottom shell. Haven't decided yet.
Ah, I did not know it was a wired option only for X1 on pc.
checking /r/ps4mods , I'm almost positive I saw something like the button switch...
Or at least someone switched the buttons with LED or something ... I'm still looking. I'll let u know if I find the one I'm thinking of
Edit: I REMEMBER...at least one of those posts! but it's not quite what you wanted; it's an aluminum set of buttons. Snazzy looking: http://www.amazon.com/Silver-Buttons-Thumbsticks-Controller-PlayStation-4/dp/B00K7UHG8W
